When an insider threat occurs, the security team's job becomes telling the story: stitching together what happened across endpoints, SaaS apps, identity systems, and cloud storage.
The problem with this reactive approach is that by that time, the damage is already done.
That's the uncomfortable truth that Gartner's new Buyers' Guide to Insider Risk Management is finally saying out loud: most teams are still investing significant time and money into detective work, even though they already spent a serious amount of resources specifically on tools to prevent incidents.
This is precisely why we came onto the scene: insider risk is human risk. You can't solve a human problem without a solution that accounts for the human behind the incident.
A bad insider risk process breaks in two directions at once. Underreact and you get data loss, fraud, IP theft. Overreact and you create trust issues, privacy problems, friction with HR and Legal.
That's why "more alerts" doesn't solve the problem. The output has to be something a cross-functional team can actually use: a clear timeline, a reasoned explanation, a recommended next step, evidence that holds up under scrutiny.
We’ve never had this level of access to information - it’s truly the golden age of data. While this brings powerful opportunities, modern security teams are feeling the weight of it. They have to parse through enormous amounts of logs and alerts from each siloed part of their security stack. Each one shows a chapter of the story, but none of them can read the whole book. When only being viewed from a technological process lens, these various events can look completely benign and unconnected.
Current “solutions” don’t actually solve the problem - they just provide more alerts. So when an incident occurs, someone—usually an analyst already buried in alerts—has to manually connect those dots.
Why did this happen? Is this normal for this person? Is this part of a pattern? Should we stop it now or keep watching?
Insider threat is inherently personal and incredibly dynamic. Humans are emotional and random beings—someone might legitimately access sensitive data during a normal workday, then again at midnight while traveling for a conference. The same behavior means completely different things depending on context. We can’t even predict our own behavior sometimes. How could we expect solutions built on policies to do so?
Data classification, rule creation and anomaly detection can work for the threats specifically defined as problematic, but what about the threats that hide within legitimate business practices?
When insider risk becomes serious, nobody asks "did an alert fire?" They ask “what actually happened?”
The grueling and manual process of collating a defensible narrative is critical to move forward post-incident. What did the user do? When did it start? How did the behavior change? What systems were involved? What data touched? Why does this matter? What should we do about it?
Gartner's new Buyers' Guide says something the industry's been avoiding: insider risk programs are stuck in forensics mode. We see legitimate work disguising threats all the time. A developer cloning a repo might be normal work. A salesperson exporting contacts might be prepping for a meeting. A finance person accessing unusual files might be helping with an audit. A departing employee doing any of those things changes the entire picture.
It’s not the action itself that tells you there is a problem. The context does.
That's why static policies get noisy so fast. They treat every file download the same way, when the same download means completely different things depending on who's doing it, when, their role, and what else is happening around them.
This is why traditional solutions have failed security teams for years despite promising the world. When you investigate an insider risk case, you're not investigating a file movement. You're investigating a person's behavior around that file movement.
Data is only useful if it can be actionable. A lot of security companies slap "AI-powered" on their products and call it a day. The real use of AI in insider risk, however, is cutting down the investigation burden. That means helping your team:
It’s not enough to say what happened, there has to be a connection shown. Instead of analysts spending hours stitching together one person's activity across a multitude of tools, a real solution does that first pass and surfaces the shape of the case.
It’s not: "User downloaded 347 files." Instead: "This person's data access changed after a role transition, involved repositories outside their normal scope, happened after hours, and followed multiple policy reminders."
You have to build a culture of security in your organization, not just bluntly block everything. Blocking everything sounds secure. It's not. It just creates friction and workarounds - humans will find a way.
Most insider risk isn’t malicious, and even when it is, it doesn’t start as a dramatic heist. It starts small, like a shortcut, a public AI tool, or a rushed decision.
Real prevention usually looks like guiding someone in the right direction before something becomes a case. Tell them why it's risky, show them the safer path, and give them a chance to fix it.
If most insider risk comes from negligence or compromise, you can't prevent it through investigation alone. You need real-time guidance - this is what separates the “events” from the “incidents.”
We talk a lot about visibility in security, and it is even more critical to be able to see the entire story in insider risk. To truly strengthen your insider risk posture, you need to fundamentally shift your mindset away from how traditional solutions have shaped us.
Old insider risk: lots of alerts, lots of tuning, lots of manual reconstruction, lots of "what happened?"
New insider risk: fewer alerts, complete cases, behavioral context, real-time intervention, clear timelines with reasoning. This requires answers to very different questions - we have to talk way more about the “why” rather than the “what.”
